It is an unpleasant and tedious task - but it must be done as part of the project planning: Specify the effort and duration for each activity in the schedule - the effort in hours, the duration in working days. Before you estimate the duration and effort, you should first be clear about how much time per day the project participants actually have available for project work. The result is often very sobering: a task that takes a few hours then extends over a period of days, perhaps even weeks.
You are now able to provide realistic information about the total duration and effort of the project. You also now have reliable information about what needs to be done and by when.
